Replacing icons on the HTC Home Sprint bar (not cube)?

I want to customize the HTC Home Sprint icon bar (the row of five icons that by default is phone/music/album/LiveSearch/TV. I t hink this is called the QuickLauncher. There are two XML files ql_skin_p.xml and ql_skin_l.xml in \Windows\ that appear to control the images that are displayed and the associated actions they take.

I can alter the actions fine- I've associated GoogleMaps with the Sprint Music icon so I can launch GoogleMaps and get my tarffic with one touch all the time. However when I also try and replacethe icon with a new one, the new one simply doesn't show up. I end up with no icon (an invisible button!) that still works to launch it's associated app if I press it.

Is there something special about the .bmp files this menu uses? (I've created the beauty image and the mask image correctly using the original icon images as reference)?

Do I *have* to use Home Customizer to do this!? I can't believe that would be the case!
