You are correct. If the phone cannot be put into bootloader, you cannot flash. In order to flash from the sd card, the phone has to be in bootloader or it will not recognize the .nbh file. It would be easiest to flash from pc as you can run the .exe that pushes the phone into bootloader, if it won't go in that way, you are SOL.

I just happened upon this thread in my travels. I have a lot of experience flashing, starting back with the G1 in June 2009. Did a lot on the Touch Pro2.
With all that experience I have yet to flash my HD2 because there's too many issues out there.
As said in here, make sure to read EVERYTHING about flashing your HD2 and be mindful that a BIG problem has developed because people are flashing ROMS meant for the European HD2, not the TMOUS version.
In regards to flashing from an SD card, something I used to do a lot with the Touch Pro2, a few XDA experts say absolutely do NOT flash your HD2 from the SD card. It will most likely brick the phone.
I did not read why this is so, I simply saw the warning in my travels on XDA.
So be careful. If you are going to flash a ROM, do it through ActiveSync and the ROM update utility, obviously with your HD2 connected to the computer with a USB cable.
(For those who don't know what microSD flashing is, check my video on the process, on YouTube. Check member name heartinsanfrancisco and you will find it. Or search "Touch Pro2 microSD flashing." SD flashing is basically putting the new ROM on your microSD chip and installing it from the phone WITHOUT being connected to your computer.)
